Define a strict ICP before the very first line of outbound
The #1 mistake of B2B startups: sending 5,000 emails to a poorly defined audience. Result: 0.5% reply rate, deliverability destroyed, brand fatigue among the good prospects.
Minimum viable ICP: 4 hard criteria (company size, precise sector, decision-making role, recent signal) + 2 soft criteria (tech stack, communication language).
Set up deliverability BEFORE sending the first email
SPF + DKIM + DMARC mandatory, 3-week domain warmup, a subdomain dedicated to outbound (never your main domain), branded tracking domain to preserve reputation.
Any sloppy deliverability setup = 6 months to recover reputation after the first blacklist. Nobody recovers easily from a Gmail Promotions placement.
Scrape personalization by signal, not by template
Lemlist / Apollo / Smartlead offer you templates with {{first_name}}, {{company}}. That no longer works in 2026: everyone has seen it 50 times.
What works: scrape a recent signal (funding round, announced hire, product launch, popular LinkedIn post) and use it as a unique hook: "Saw your Series B on Sifted — what does that change for your data stack?"
Sequence in 3 steps max, not 8
The 8-step Lemlist-style sequences are obsolete. The right prospect replies to email 1 or 2. The others don't reply — not by chance, but because they aren't your target (or it's not the right timing).
Optimal 2026 structure: Email 1 problem (3-5 lines), Email 2 testimonial with figures (on D+4), Email 3 invitation to a call (on D+10). That's it. Beyond that = harassment.
Classify replies automatically (Haiku, not a human)
